# P13 — Per-Client Go-Live Gate

**Updated:** 30 August 2026 · This replaces a software release checklist: the "release" here is a client's receptionist going live on real callers. Walked top-to-bottom by the founder at `DEPLOYMENT.md` Stage 5. **Every box, every client, no exceptions** — a skipped box is logged as a decision in `PROGRESS.md` with a reason, and "client was impatient" is not a reason.

## A. Commercial

- ☐ Signed pilot agreement on file (price, tier, **minute cap stated**, month-to-month, recording disclosure, rollback promise)
- ☐ First invoice issued per O2 (full price — the retention metric requires it)
- ☐ Intake form complete and owner-confirmed (no scraped/assumed business facts)

## B. Configuration

- ☐ Built from the current vertical template version (recorded in client runbook — not a from-scratch config)
- ☐ Knowledge pack: every fact owner-approved; forbidden-topics list present (vertical-appropriate)
- ☐ Escalation config (D8): staffed-hours transfer number verified by a live test call; after-hours alert route verified
- ☐ Business-hours schedule correct incl. weekend/holiday pattern (BD: Friday; Gulf: Fri–Sat; US: Sat–Sun)
- ☐ Language(s) restricted to `COMPATIBILITY.md` LIVE column
- ☐ Config exported to template repo (portability rule, `API_CONTRACT.md` §6)

## C. Integrations

- ☐ Test booking landed in the client's real calendar and confirmation message received
- ☐ Test lead landed at the designated destination with the standard payload
- ☐ Daily-summary flow fired for the test day
- ☐ Webhook failure alert path tested (kill the endpoint once, confirm we get alerted)

## D. Quality

- ☐ 20-call QA sheet: all-pass, dated ≤ 7 days before go-live, on the launch config version (`TEST_PLAN.md` pass bar)
- ☐ Zero hallucinated facts in case 11 (automatic blocker)
- ☐ Latency: dashboard median ≤ 1.2s on QA calls
- ☐ Owner listened to ≥ 3 calls and approved voice/tone in writing

## E. Compliance (`SECURITY.md` §6)

- ☐ Greeting: assistant self-identification + market-correct recording disclosure, heard on a live call
- ☐ Market recording policy set in platform (UAE/Gulf: audio OFF — screenshot filed)
- ☐ Credentials in vault only; prompt pack scanned for stray secrets/PII
- ☐ O6 founder sign-off exists for this market

## F. Go-live & safety

- ☐ Forwarding activation AND deactivation codes tested and written in the client runbook
- ☐ Rollback rehearsed BY THE OWNER live (they dialed the code themselves and saw calls revert)
- ☐ 2 post-activation smoke calls from an outside line: 1 booking, 1 human transfer — both clean
- ☐ Handover doc delivered; owner states back how to pause it and how to reach us
- ☐ Week-1 daily-review slots blocked in founder calendar (`C-16`)

## G. Bookkeeping

- ☐ Client runbook complete (`DEPLOYMENT.md` §5 template)
- ☐ Setup hours total logged in `PROGRESS.md` (kill-criterion baseline for this client)
- ☐ `FEATURES.md` rows flipped to ✅ with this client as evidence, same day
- ☐ Go-live line added to `PROGRESS.md` with date
